The tool is not the system

Every few months someone asks me which project management tool they should buy. Trello or Asana. Monday or ClickUp. Jira or something quieter. The question assumes the answer is a product. It almost never is.

I have run web projects on Trello boards, on Jira backlogs, on spreadsheets, and once, memorably, on a wall of index cards. The projects that went well shared one thing, and it was not the software. Everyone knew what happened next, who owned it, and where the truth lived.

The system is the agreement

A system is an agreement about how work moves. What counts as ready. Who can say done. Where decisions get written down. You can hold that agreement in a two hundred pound a month platform or in a notebook. The tool just makes the agreement visible.

When a project wobbles, the instinct is to switch tools. New board, new labels, fresh start. But the wobble was never in the board. It was in the agreement, and the agreement came with you.

What to fix before you shop

Write down how a piece of work travels through your team, from request to delivered. If you cannot draw it on one page, no tool will save you. If you can, almost any tool will do.

Choose the simplest thing your team will actually keep updated. Then spend the money you saved on the conversations that keep the agreement alive.
