Fractional vs full-time: when to bring in a delivery lead

A fractional delivery lead gives you senior project leadership without the full-time hire. You get the experience, the process, and the outcomes — for the length of the engagement, not forever. For most companies, most of the time, that's the better deal.

But not always. Here's the honest comparison.

What fractional actually means

Fractional means part-time but senior. A fractional delivery lead works with you for a set number of days per week or for a fixed engagement — running your projects, building your process, then handing over or stepping back.

It's not freelancing in the gig sense. It's not someone picking up tasks. It's leadership capacity, bought in the amount you actually need.

When fractional wins

Short, intense engagements. You've got a rebrand, a website build, or a campaign with a hard deadline and no one to run it. A fractional lead drops in, runs it, ships it, leaves.

Specialist skills you don't need full-time. Creative project delivery is a craft. Hiring someone full-time for capacity you need six months of the year doesn't make sense.

Fresh eyes. An outsider spots the dysfunction your team has normalised — the feedback loop that's broken, the meeting that wastes everyone's time, the brief template that doesn't work. Insiders stop seeing it.

Speed. A good fractional lead starts delivering in week one. No onboarding quarter, no probation period, no learning curve on the basics.

When full-time wins

Ongoing, high-volume delivery. If you're shipping projects every week, year-round, you need someone permanently on the team.

Deep institutional knowledge. Some organisations are complex enough that it takes a year to understand how things really work. A fractional lead won't get there in a short engagement.

Team building. If you need someone to hire, mentor, and grow a delivery function over years, that's a full-time role. Be honest about which you need.

The cost question

Fractional looks expensive per day. It's cheaper per outcome. A full-time hire costs salary, benefits, recruitment fees, onboarding time, and management overhead — for capacity you might not need in month nine.

Do the maths on what you actually need. Most companies need senior delivery leadership for specific pushes, not permanently. Pay for the push.

How I work

I work fractionally and in short, focused engagements — as a consultant, project manager, or contractor embedded with your team. Certified ScrumMaster, 17+ years, 330+ projects. I think in brand, so the strategy survives the build.

I'm not trying to become a permanent fixture. I'm trying to get your project over the line and leave your team better than I found it.
